AI Agent Payments: Why Transaction Success Isn't Relationship Success

VGS Chief Strategy Officer Terry Angelos argues that the race for agentic payments is not just about who can process a transaction, but who preserves the consumer's existing financial relationships. He distinguishes between 'payment interoperability' (moving money) and 'relationship interoperability' (maintaining loyalty, rewards, and liability rights), warning that current virtual-card workarounds by wallets like Stripe Link sever these ties, potentially hindering mass adoption until open standards prevail.

As personal AI agents move from answering questions to executing tasks like booking travel or buying groceries, a critical bottleneck has emerged: permission to pay. While large language models provide the intelligence to decide what to buy, they lack the secure authority to initiate the transaction. This gap has triggered what VGS Chief Strategy Officer Terry Angelos calls the "Wallet Wars," a scramble among payment providers to become the default interface for agentic spending.

Angelos identifies two distinct battles occurring beneath the surface. The first is a contest for reach, where established wallets like Stripe’s Link, Shopify’s Shop Pay, and PayPal compete to connect their stored credentials to new AI agents. The second, more consequential battle, is over who gets to let the agent transact as the user. This distinction is vital because it determines whether the agent merely moves money or fully replicates the user's existing financial identity and privileges.

The core problem lies in how current solutions handle this authority. Many wallets use single-use virtual cards to allow agents to pay at merchants that don't directly integrate with them. While this achieves "payment interoperability"—the transaction succeeds—it breaks "relationship interoperability." For example, if an agent uses a Stripe-issued virtual card to book a flight on United Airlines using funds from a Chase Mileageplus account, the airline sees a generic Stripe card, not the user's specific loyalty-linked credit card. Consequently, the user loses promised miles, and the merchant loses the opportunity to deepen the customer relationship.

This creates a fragmented landscape where agents act as intermediaries rather than true extensions of the user. Angelos compares Stripe’s current approach to AOL, a curated walled garden that simplifies access but isolates users from the broader web. In this model, the wallet buys the item "on your behalf," changing the counterparty relationship. This shift complicates liability: when an agent makes a mistake, such as booking wrong dates within budget, it becomes unclear who bears responsibility—the user, the agent developer, the wallet provider, or the merchant.

To resolve this, the industry is moving toward open standards proposed by major card networks like Visa, Mastercard, and Amex. These frameworks aim to enable "scoped agentic tokens" that allow an agent to use a user's actual credit card without exposing the raw credential. Unlike virtual cards, these tokens map back to the original account, preserving loyalty benefits, chargeback rights, and purchase protection. Angelos argues that while closed-loop solutions are faster to deploy, only open standards that maintain relationship interoperability will support the widespread, high-trust adoption of agentic commerce.

How it got here

What is still unsettled
